Remember how you first ended up at the Gorky Automobile Plant? In the morning we learned about the problems - by dinner they were already in the lower one. The assembly conveyor of gas struck by its scale, and the heads of the enterprise - the level of competencies. A new team led by shareholder Oleg Vladimirovich Deripaska, who began the implementation of lean production, already came to the plant.
They told me that he personally traveled to Japan, thoroughly delved into the philosophy and principles of PS, and personally participated in its implementation. It struck. The Yaroslavl Motor Plant - special for the “GAZ group” in the Volga region was not heard about the production system, it will appear only after a few years. The dialogue is then on the gas, which was already there, was stressful.
But those improvements that we have implemented together allowed us to quickly resume the delivery of cars. Have you thought for a long time? Martha was walking, a turning point for the country. I understood: this proposal is also a turning point for me, they do not refuse this. At that time, I have been heading the Zavolzhsky motor factory for a year and a half.
Agreed without hesitation. My work on ZMZ has historically been associated with new developments, development, new products, and basically, these were joint projects with gas. But after the ZMZ stopped them, the investment program of the enterprise began to decline from year to year. Recently, my tasks did not include development, but rather an increase in financial efficiency by cutting certain costs.
The focus in the holding was on the final product that was produced on UAZ, and to a lesser extent investments were directed to the development of the line of the Volga engines. Of course, I was heard about the projects of YaMZ. Participating in various conferences, met with colleagues from the Yaroslavl Motor Plant. They spoke with admiration about the new production site, which was built from scratch, about equipment and high -tech solutions.
I was envious in a good way. The scale of the YAMZ is many times larger, the prospects are not even comparable ... Already in May he went to Yaroslavl, looked at the enterprise with his own eyes. First, he walked along the assembly of the V-shaped engines, then visited the site for the production of medium-sized engines. The start of the production of gas modification of YAMZ in the year was personally given by Vladimir Putin the first impressions were stunning!
I have been to assembly factories in Europe with an outrageous level of automation, I was pleased to see it in Russia. And of course, they told me what energy the shareholder of the GAZ Group Oleg Vladimirovich personally was engaged in all this project. What can I say! It is his perspicacious solution - to develop a new modern average in order engine and to build the most modern production from scratch for it - stood and is behind the entire recent history of YaMZ.
His contribution, perhaps, is comparable to the role of Vladimir Alexandrovich Lebedev, who founded the enterprise more years ago. Moreover, the launch of the site took place recently, and this was felt by the mood of people. In m, they gave a start to the serial production of YaMZ, and after a few months, contract assembly of engines for Mercedes-Benz began. I saw: investments are not cut into this site, but, on the contrary, increase.
Already in September, he crossed the passage of YaMZ as the general director. I was pleased that the enterprise has a foreign partner. For me, as a top manager, this was a great chance to study foreign approaches in the field of process organization and reach a completely different level of development. The project with Mercedes -Benz was only launched, of course - there were difficulties.
But in life I think so: difficulties are only temping. Faced with difficulties or any atypical tasks, you can realize all your thoughts and ideas.And we, working with Mercedes-Benz, have also taken a lot from them for our processes, technological solutions. But not only we learn something from foreign partners, they also learn from us - the ability to act in unpredictable conditions, jump above our heads, quickly make non -obvious decisions.
The visit of the delegation of the Ministry of Industry of Belarus, after three years of work, Daimler awarded us a sign of distinction for reaching the quality of the production of the OM engine, this was a signal for other partners and a strong visor in our hands, which allowed to receive additional orders. By the millennium of Yaroslavl, a beautiful park on the arrow was divided - the confluence of the Volga and Kotorosli rivers.
This is the first place where I lead friends from Moscow and Nizhny Novgorod. Honestly, I have already felt like Yaroslavich for a long time. Who are you rooted for now? In Yaroslavl, a chic ice arena and high competition among children's sports schools. Well, then, what is Lokomotiv? Not just a city brand and a place in the standings. These are people. I personally know the director of the Arena and many famous hockey players.
I live next to the youth base. In general, I love sport very much. At the age of 7, he went to the football section, played in the championship of the Nizhny Novgorod region to the army, even seriously thought about a sports career. As a result, however, I chose a business, but I went regularly on the field. And this fall he seriously injured his leg. The head physician of Lokomotiv, who helped with treatment, said: "Andrey, now you can’t deal with football, try yourself in hockey." So soon we will go to the health group with him.
Continuing this work now? In the production system, philosophy and principles are very important, and tools are only a set of knowledge. Alexander Nikolaevich spoke a lot about this and especially focused on the director to personally conduct a specific project. This expands his understanding of real problems, teaches interaction with people in the team. Previously, there were failures here for indicators such as labor productivity, stocks, cost reduction, and the performance of the production task.
The workshop has special hard lines for the production of crankshafts. The problem was searched for by the head of this unit and employees of the conveyor. We built two types of crankshafts in one stream. We received an economic effect of about 6 million rubles. The first principle of the leader is “all attention to gamba”, we all must regularly bypass the units, finding weaknesses and focusing on problem chains and capacities.
Andrei Matyushin conducts a tour for the trainees of the enterprise - how did the pandemic affect the work of your enterprise in the year? Due to the fact that in the spring we were in the list of system -forming enterprises, we were in a simple week. We were able to continue work, but this fell on us with great responsibility. Colleagues from other enterprises reached us for experience.
In March-April, when there was the most uncertainty, we were the first to respond to the call of the regional Ministry of Health to help medical institutions in Yaroslavl. In particular, they provided a hospital for war veterans - the first clinic, re -profiled for treatment of patients with Covid, components that helped dilute oxygen in all wards. They are still functioning.
Later, the replication of this experience throughout the region began. It was industrialists who helped to launch medical equipment in one of the hospitals of Rostov the Great. We discussed all this and continue to discuss online - in the chat of industrialists of the region. Helping doctors, we were able to build a special relationship with them. Now it helps to solve the problems of our hospitalized employees, individually, regardless of who is in the hospital.
